Per-seat pricing looks fair on the surface. Small team, small bill. Big team, big bill. Pay for what you use.

Then the business grows, and the model shows its other face: every person you hire makes every per-seat subscription you own more expensive, before that person has produced anything. The software bill becomes a quiet tax on hiring.

This is not an accident of the model. It is the model. Understanding how it compounds is worth an owner's ten minutes, because the costs go well beyond the invoice.

The Meter Runs on Growth

Per-seat pricing ties your software cost to your headcount, not to the value the software delivers. The tool does the same job for a team of five and a team of fifteen (the database is the same, the features are the same) but the bill triples.

The awkward part is which tools end up priced this way. Per-seat pricing concentrates in exactly the software the whole team must use: the CRM, the project tracker, the scheduling tool, the internal databases. The tools you can least do without are the ones whose price climbs with every hire.

The Costs That Never Appear on the Invoice

Seat rationing. When seats cost real money, teams start rationing them. The part-timer shares a login with the assistant. The warehouse staff go through one shared account. The new hire waits a month for a seat. Every one of these workarounds degrades the tool: shared logins mean nobody knows who changed what, and the people without access fall back to asking colleagues or keeping their own side-spreadsheets.

The side-spreadsheet economy. This is the quiet one. The moment part of the team lacks access, information starts living in two places: the official tool and the unofficial spreadsheet that the seatless people maintain. Within months, the expensive tool no longer holds the whole truth, which was the reason you bought it.

Decision drag. "Should we buy another seat?" is a small decision that recurs forever, and it puts a price tag on collaboration itself. When adding a person to a tool costs money, people hesitate to add them, and work happens outside the tool instead.

When Per-Seat Pricing Is Actually Fine

Honesty requires the other side. Per-seat pricing is reasonable when the software's cost genuinely scales with users, when each user consumes real resources or support. It is also harmless for tools only two or three people will ever need, where the seat count is stable by nature.

The trouble is specifically the whole-team tool in a growing business: high seat count, growing seat count, and a job (shared visibility) that is defeated by rationing seats.

The Alternative Shape: Flat

The alternative is pricing tied to the tool rather than the team: one flat number, unlimited people.

Flat pricing changes behavior, not just cost. When a seat is free, everyone who should be in the tool is in the tool: the part-timer, the new hire on day one, the accountant who checks in monthly. The tool holds the whole truth because nobody is priced out of contributing to it.

This is how we price the internal tools we build: $99/month: we build it, host it, and update it. Unlimited users (fair use). Monthly, cancel anytime. Your data exports free, anytime. The tool is custom-built around your workflow, and the bill does not notice when you hire.

We wrote a fuller comparison of the build-it-yourself and done-for-you routes, including the costs that never appear on any pricing page, in DIY vs done-for-you.

What to Do With a Growing Per-Seat Bill

If your per-seat bills are climbing, three moves are worth considering, in order of effort:

Audit the seats. Most businesses pay for seats nobody has used in months. Reclaiming them is free money, though it does not fix the underlying growth curve.
Check which tools actually need to be per-seat. Some vendors offer flat or usage-based tiers that teams never notice. Some jobs are over-served by the expensive tool entirely.
Replace the worst offender with something flat. The strongest candidate is usually a general-purpose tool the whole team uses at a fraction of its capability, paying per seat for a Swiss Army knife when the job needs one good blade. A custom internal tool shaped to that one job, at a flat price, often costs less than the seats it replaces.

The point is not that subscriptions are bad. It is that pricing models shape behavior, and per-seat pricing quietly punishes the thing you are trying to do: grow. Owners who notice the tax early keep more of their growth.
